India is the only country in the world, according to Advait Kumar, co-founder and Chief Operating Officer (COO) of Gurgaon-based water technology company Boon, where a water purifier conversation centres on filter stages. Six stages, eight, ten or twelve; the number has become a primary metric in a market where most consumers have never seen what is inside the box. Everywhere else, Kumar says, the discussion has already moved on. Customers in Europe and the Middle East want to know whether a machine produces sparkling water. They ask about alkaline options and precise temperature settings. Nobody, he says, is asking about stages. Kumar believed that India is a country that has spent decades perfecting water purification out of sheer necessity and has no reason to cede ground to foreign brands at home or in global markets.
When I asked Kumar where Boon sits in the Indian water purifier market, he immediately borrowed from the history of coffee. Café Coffee Day, he notes, built its early business by convincing Indians to drink coffee at all. The first generation of Reverse Osmosis (RO) brands had the same foundational challenge, to persuade households that tap water was dangerous and that purification was necessary. “At that time it was about educating that this is something good for your homes,” Kumar says. Fear-based marketing was the dominant mechanism and Annual Maintenance Contracts (AMCs) were the revenue engine. The second wave of companies largely retained the same product but dropped the AMC, pitching themselves as the frictionless alternative. Neither wave, Kumar argues, invested meaningfully in what came after purification.
“We started with a little bit of a different approach,” he says. “Great purification is a given. What comes after is where we are working.” This focus area is a direct result of Boon’s commercial background.
Boon, registered as Swajal Water Pvt. Ltd. and founded in 2013, spent its first decade building water infrastructure for luxury hotel groups and global corporate campuses. It worked with close to 600 hotels including Oberoi, Aman and Six Senses properties, as well as corporate campuses for clients including Google, McKinsey and Qualcomm. The standards those environments demand where engineering standards are non-negotiable and service downtime is simply not an option built a different kind of product discipline.
The Boon Tap and Boon Tall are its first consumer products, bringing a decade of commercial-grade engineering into Indian homes at a price point that makes no apology for it.
UltraOsmosis is Boon’s proprietary name for its filtration system. It is not an industry classification and Kumar is explicit about this disclosure. The system uses a conventional RO membrane, but the difference is in how the pump manages pressure across the filtration cycle.
A standard RO system runs its pump at a fixed pressure throughout operation. Boon’s system modulates that pressure in response to filter condition and incoming water quality. The analogy Kumar reaches for is an inverter air conditioner: rather than running at full load until the room reaches temperature, an inverter unit progressively adjusts its compressor speed as the target is approached. “Think about your tea strainer,” he says. “Once it’s clogged, you get a trickle. But your pump is still pushing at the same pressure.” Boon’s patent specifically covers this variable flow mechanism. The UltraOsmosis name encompasses the full multi-stage system, with variable-pressure RO as the core component. The broader marketing construct, Kumar clarifies, is a consumer shorthand for a technically layered filtration architecture.
WaterAI, Boon’s Internet of Things (IoT) monitoring platform, won an iF Design Award in 2026. Kumar is careful to set expectations about what the artificial intelligence component actually does. “It’s not a large language model but a time-series model,” he says. The current implementation uses a third-party time-series forecasting service. Boon built its own internal version in 2019, well before the current commercial interest in AI made the category marketable.
The use case was operational and not aspirational. In remote rural areas of Punjab and Uttar Pradesh where Boon operates community water ATMs or water ATMs at Delhi railway station, a machine failure could leave a population without clean water until a technician was dispatched. The model monitors flow and related parameters to flag when filter changes are likely needed before failure occurs. The same logic applies in luxury hospitality where unplanned purifier downtime is simply not acceptable.
The connectivity architecture of the consumer app has also recently shifted. The early version communicated directly with the purifier over Bluetooth, which is a deliberate security measure for commercial environments where multiple users had access to the same machine. But consumer feedback prompted a change and the app now communicates through Boon’s servers, with the purifier connecting to the cloud rather than directly to the user’s device. The result is that a user can check on their home purifier’s water quality from outside the home now.
Mineralisation presented its own engineering challenge. Total Dissolved Solids (TDS) sensors, Kumar says, are “notoriously unreliable”, with error tolerances high enough to make real-time blending based on incoming water quality impractical. Boon’s approach bypasses this problem entirely as all water passes through the full RO process first, reducing TDS to a consistent baseline, typically in the 30–40 range. Mineral enhancement is then applied on top of that output.
The Boon Tap and Boon Tall offer three modes. Active routes all water through the mineral enhancers for full mineralisation. Daily splits the output, mixing half mineralised water with half purified. The third mode, currently called Brew, bypasses mineralisation entirely. The rationale is that lower-TDS water allows flavour compounds in coffee or tea to express more cleanly. The system makes marginal adjustments based on input water conditions, but the core logic does not depend on precise real-time TDS readings.
The strategy behind launching a consumer range is specific. Boon is well-established at the top of the commercial market, but Kumar sees the largest growth opportunity in smaller offices, gyms and mid-scale businesses, a segment where consumer brand recognition matters. “In order to go at that SME scale, we thought it is good to start with people’s home,” he says.
One data point that Kumar is very proud of is when the team found out that the Boon Tap, which is designed for residential use and rated at 12,000 litres over a two-year warranty period, is being used at considerably higher volumes by small cafe operators. Some customers are consuming close to 5,000 litres a month. The Boon Tall, conceived with smaller businesses in mind, is finding similar traction outside its anticipated segments.
Boon does not attempt to compete on distribution or price against incumbents such as Kent and Aquaguard. The Boon Tap launched at approximately Rs 21,000, well above the Rs 7,000–Rs 10,000 bracket where most of the market volume sits. “My material cost is higher than what these guys are selling their water purifier for,” Kumar says. He attributes the price gap to material quality rather than scale. “It is not a scale issue,” the economics of low-price RO, he argues, only work on a two-part revenue model: a device sold at or near cost, with margins recovered through AMC and filter charges. Boon does not operate this way, and does not plan to.
Where the company has built a credible alternative to the incumbent service model is in its field team. All service engineers are direct Boon employees, trained on commercial-grade systems in hotels and corporate environments. “Their skill set is three, four times higher,” Kumar says. The authorised-agency model used by most large brands introduces misaligned incentives between manufacturer and service provider. Kumar is candid about the friction this creates for the end user, drawing on his own experience as a consumer of a competing brand whose service agency actively steered him away from a legitimate warranty claim.
Kumar does not anticipate that RO will be displaced as the dominant purification technology in India any time soon. The reason is that groundwater quality is declining, not improving. “We have to go dig deeper and deeper,” he says. “And what we’re digging out is more polluted.” Cities in southern India, including Bengaluru, Chennai and Hyderabad, are among the most affected. His preferred solution is municipal water treatment at scale. A city-level treatment plant, he argues, is to household purifiers what centralised power generation is to individual generators. The economics and environmental case both point in the same direction. But he is not counting on that infrastructure shift in the near term.
Outside India, the market conversation is entirely different. Boon’s main international competition comes from Culligan International Company, which operates under multiple brand names in the connected hydration space. In those markets, Boon’s positioning inverts: the premium Indian brand becomes the more affordable engineering-led option. Kumar admits that expanding into the United States and European markets is an explicit ambition. “We have perfected the art of purification,” he says. “We have the worst water. We have spent decades solving this problem. I don’t understand why we are letting other companies go into these other countries.” It is a question that doubles as a mission statement, and one that the consumer range is, in part, designed to answer.
Two new products are due from Boon over the coming two months, both positioned in the premium segment. Whether engineering credentials can be converted into consumer scale in a market this price-competitive remains the open question for a company that, despite its decade of commercial history, is still in the early chapters of its consumer story.
